What Is a Shoe Last?
A shoe last is the three-dimensional form around which a shoe is built. The upper is stretched and shaped over it, the sole is attached beneath it, and the finished shoe takes its toe shape, volume and overall character directly from this form.

Definition: The Invisible Form Inside Every Shoe
A last is modelled on the human foot, but it is not a copy of one. A foot is soft and changes shape with every step; a last translates the foot's measurements, its movement in gait and the designer's silhouette into a single rigid form.
Fit and comfort are decided here. When two brands in the same marked size feel completely different on your foot, the cause is rarely the leather or the sole. It is almost always the last, which is why a well-developed last is the foundation of a brand's fit identity.
The last is also the bridge between design and manufacturing: a designer's silhouette only becomes a wearable shoe once it has been resolved on a properly developed last.
A Short History: Wooden Lasts and Master Craftsmen
For centuries, last making was a hand craft. Masters carved each last from dense hardwoods such as beech or hornbeam, working with knives and rasps; a single pair could take days of labour, and carving two truly identical lasts for one pair was considered the test of a master's skill.
One of the oldest continuous examples of this tradition in Türkiye is the story behind Haka. In the 1890s, Aram Usta was regarded as one of Türkiye's finest last makers. The craft passed to his son, Agop Canmelkonyan, and then to Agop's apprentice and later partner, Rıdvan Tekinalp. Today the fourth generation of the Tekinalp family runs the company.
Even the name carries the craft within it: Haka derives from the Turkish verb hakketmek, to carve into a hard surface; the craftsman who does such work is called a hakkak.
Anatomy of a Shoe Last
A last is defined by four groups of key measurements. Balancing them is what allows narrow, standard and wide fittings to exist within the same nominal size.
- Toe shape and toe spring: Whether the toe is pointed, round or square is a matter of fashion; toe spring, the upward curve at the tip, governs how the shoe rolls through each step.
- Heel height: The back of the last is shaped for the heel the shoe will carry; as heel height rises, the instep curve steepens.
- Bottom length: The length of the last's underside is the basis of the marked shoe size.
- Girth measurements: Ball girth and instep girth set the shoe's width and internal volume; more than length, these decide whether a shoe feels comfortable.
Materials: From Wood to HDPE Plastic
Historically, lasts were wooden. Wood is easy to carve, but it swells and shrinks with humidity and slowly loses its dimensions under the strain of production.
Today the industry standard is high-density polyethylene, or HDPE. It holds its shape, withstands tacking and mechanical load on the assembly line, and machines precisely on CNC equipment.
It is also recyclable: at Haka, plastic lasts are produced with partly recycled raw material, and end-of-life lasts, CNC chips and offcuts are fed back into the production cycle.
Why Millimetric Precision Matters
In series production, one approved model is duplicated into hundreds of copies used simultaneously on different assembly lines. Even sub-millimetre deviations between copies break size consistency, and inconsistent sizing shows up directly in return rates and customer complaints.
Modern last making therefore relies on CNC machining with tolerances in the region of a tenth of a millimetre, so that the final pair of a production run matches the approved sample exactly. That guarantee, that the pair a brand signs off on is the pair its customers receive, is the last maker's core promise.
Lasts, Sizes and Grading
A new model is first developed in a single base size. Once approved, that master last is scaled up and down mathematically to cover the full size run, a process known as grading.
Grading changes more than length: girths grow and shrink in proportion as well. In the French, or Paris point, system one full size adds roughly 6.67 mm of length, with matching girth increments. Good grading is why a size 36 and a size 45 of the same model deliver the same fit.
Width fittings are produced the same way: the length stays constant while the ball and instep girths step up or down.
